Associative Leadership Model: Neurodivergent Cognition, Cognitive Diversity and School Improvement

Educational leadership increasingly operates within complex educational environments shaped by interacting systems of curriculum, wellbeing, policy and community expectations. School leaders must interpret multiple sources of information, anticipate interactions across organisational domains and support teachers to respond adaptively to evolving educational challenges. Complexity leadership theory suggests that leadership in such environments depends less on linear planning and hierarchical authority and more on adaptive processes, distributed expertise and systems thinking (Uhl-Bien et al., 2007; Davis & Sumara, 2006). While this body of scholarship has significantly advanced understanding of leadership practice in complex organisations, comparatively less attention has been given to the cognitive processes that enable leaders and teachers to interpret organisational complexity and generate innovative responses to school improvement challenges. This article therefore advances a cognitive perspective on educational leadership by examining how diverse cognitive styles shape the interpretation of organisational complexity and the generation of innovative school improvement strategies.  

This article addresses this research gap by proposing associative leadership as a conceptual framework for understanding how certain cognitive styles may support leadership innovation in educational environments. Drawing on interdisciplinary scholarship from neuroscience, neurodiversity research, cognitive science and educational leadership theory, the article explores the interaction of neurodivergent cognition, cognitive diversity and leadership practice. The neurodiversity paradigm conceptualises neurological differences such as autism and QDHD as natural forms of human variation rather than deficits requiring correction (Chapman, 2021; Singer, 2017; Walker, 2021). Emerging research suggests that cognitive traits frequently associated with neurodivergence, including pattern recognition, divergent thinking and systems-level reasoning, may support the interpretation of complex systems and the synthesis of diverse sources of information (Baron-Cohen, 2009; Mottron et al., 2006). Research on creative cognition similarly highlights the role of associative thinking processes that enable individuals to connect distant ideas and generate integrative insights across domains (Beaty et al., 2016).  

Despite these insights, the potential relevance of neurodivergent cognition to educational leadership remains underexplored. Much of the existing literature in education has focused on neurodivergent students and inclusive classroom practices, with comparatively limited attention given to the experiences and cognitive contributions of neurodivergent educators. Recent studies examining the professional experiences of neurodivergent teachers highlight both workplace challenges and distinctive strengths, including creativity, deep subject engagement and innovative pedagogical approaches (Wang et al., 2026; White, 2024). At the same time, organisational research increasingly recognises the value of cognitive diversity in strengthening innovation and organisational capability (Austin et al., 2025; Page, 2007).  

To conceptualise how these perspectives may inform educational leadership practice, the article introduces the Associative Leadership Model. The model proposes that leadership innovation may emerge through the interaction of three interconnected dimensions: associative cognition, associative leadership practice and innovative school improvement outcomes. Associative cognition refers to processes of pattern recognition, systems mapping and cross-domain synthesis, which translate into leadership practice through the integration of diverse organisational information. When leadership environments recognise these cognitive processes, educators with diverse cognitive styles may contribute integrative insights that strengthen teacher capacity for innovation and collaborative school improvement.

The article also examines how prevailing professional norms within educational leadership may privilege linear forms of reasoning and communication, potentially obscuring alternative cognitive approaches. Research suggests that neurodivergent professionals frequently engage in masking behaviours to conform to workplace expectations, often generating additional cognitive load and affecting professional sustainability (Higgins, 2026; Pryke-Hobbes et al., 2023). Recognising associative cognition as a leadership capability therefore has important implications for leadership development, organisational culture and workforce sustainability. Leadership culture that recognises diverse ways of thinking and position teachers as active contributors to leadership processes may strengthen organisational learning, teacher innovation and adaptive school improvement (Doyle, 2005).  

By foregrounding the cognitive processes that underpin leadership insight, the concept of associative leadership extends existing leadership scholarship and offers a new perspective for understanding how cognitive diversity within teaching communities may strengthen collaborative school improvement. Associative leadership therefore provides a cognitive framework for understanding how diverse ways of thinking shape leadership practice to strengthen teacher capacity for innovation in complex school improvement contexts.
